Every system is perfectly designed to reward something. The question is whether those incentives are aligned with reality, stewardship, and long-term calibration — or with drift, status, and narrative protection.

Core Principle

Humans are incentive-responsive. The goal is not to eliminate incentives, but to align them with reality, stewardship, and long-term flourishing.

Incentives are measurable properties of systems. Like uncertainty or drift, they can be identified, analyzed, calibrated, and redesigned. Poorly aligned incentives create predictable calibration failures. Well-designed incentives make truthful calibration and useful contribution the path of least resistance.

Current State

The framework already contains several mechanisms that shape incentives (Permanent Beta, Diagnostic Inversion, One-Way Nature, Calibration Culture). However, we have not yet treated incentive architecture as a deliberate, recurring design discipline.

We have been strong at diagnosing incentives in external systems. We have been less systematic about measuring and shaping the incentives operating inside the project itself.

Proposed Approach

We will treat incentive design as an ongoing part of Calibration Culture and Calibration Stewardship. For significant pages, processes, governance decisions, or new features, we will regularly ask:

  • What behaviors does this reward?
  • What status or recognition does it confer?
  • What undesirable behaviors could it unintentionally encourage?
  • How could this be gamed?
  • Does it make correction and recalibration easier or harder?

The aim is to make productive incentives (pride in well-calibrated work, clear contribution, long-term stewardship) more visible and socially rewarded, while making low-value incentives (status without substance, tribal protection, performative signaling) more visible and costly.

Addressing Concerns About Control

Because this work involves shaping incentives, some may ask whether this is a form of social engineering or ideological control.

All cultures and organizations create incentives — whether intentionally or unintentionally. The real question is not whether incentives exist, but whether they are designed transparently, evaluated honestly, and revised when they produce harmful outcomes.

This approach is fundamentally different from coercive or manipulative control. It does not seek to engineer beliefs or force conformity. Instead, it aims to make existing incentives visible, measurable, and accountable to reality. The goal is to reduce hidden manipulation by making the incentive structure itself open to inspection and recalibration.

Protecting Against Ideological Capture

Any attempt to design incentives carries the risk of drifting into ideological control or enforcing conformity. To guard against this, incentive architecture within the project must remain subject to the same standards as everything else:

  • Transparency: Incentive structures and their intended effects should be visible and discussable.
  • Diagnostic Inversion: The same scrutiny applied to external systems must be applied to our own incentive designs.
  • Permanent Beta: No incentive structure is final. All designs remain open to criticism, testing, and revision.
  • Focus on Behavior, Not Belief: The aim is to reward productive behaviors (honest calibration, useful contribution, correction) rather than enforce specific beliefs or loyalty.

If incentive design ever begins to punish honest disagreement, reward narrative protection, or create loyalty tests, it has drifted and should be recalibrated.

Examples of Well-Calibrated Incentives

Instead of rewarding:

  • Being right → Reward finding better evidence.
  • Defending old work → Reward improving old work.
  • Holding titles → Reward producing traceable contributions.
  • Appearing certain → Reward honestly documenting uncertainty.
  • Loyalty to personalities → Reward loyalty to calibration.

Relationship to Calibration Failure

Incentive misalignment is a significant driver of Calibration Failure. When systems reward the appearance of correctness over actual calibration, or reward loyalty over correction, feedback is suppressed and drift accelerates.

Future Development

We will develop this into a more structured practice, including:

  • Creating an Incentive Game diagnostic tool to analyze incentives within projects, cultures, and organizations (including our own).
  • Conducting recurring incentive reviews of major decisions and new features.
  • Documenting how recognition, contribution, and status currently function inside the project.

This work will remain in Permanent Beta and will be developed as part of strengthening Calibration Culture and Calibration Stewardship.
